Peak 2026 Checklist: Your Complete Preparation Guide
27 August, 2026
For most eCommerce businesses, peak season starts in Q4, with events like Black Friday, Cyber Monday and the Christmas shopping period driving a significant share of annual sales. According to Retail Week, UK consumers spent around £6.4 billion during Black Friday 2025, an increase of 1.5% on the previous year. With online shopping continuing to grow year after year, peak 2026 is expected to be even bigger, making preparation more important than ever. For many retailers, the success of these few weeks can define the entire year.
We’ve compiled this checklist based on our experience supporting hundreds of brands through peak seasons. Whether you’re preparing for your first major peak or you’ve done this many times before, these 7 steps will help you stay ahead of demand, avoid costly mistakes, and make the most of your busiest trading period.
1. Know Your Peak Dates & Staff Accordingly
Peak season has evolved significantly, with Black Friday now the biggest shopping event of the year in both the UK and US. Promotions are no longer centred around Christmas, with sales activity stretching from October well into January and multiple shopping events creating opportunities to boost revenue.
Not every date will be relevant to your business, but understanding the full peak calendar can help you forecast demand, plan staffing levels and make the most of every sales opportunity.

Once you’ve identified which dates matter most to your business, make sure you have enough stock, staff and operational resources in place to meet demand. Underestimating peak volumes can lead to stockouts, delayed orders and dissatisfied customers, while overestimating can result in unnecessary costs.
This is where working with the right partners can make a significant difference. A specialist 3PL, like ELOVATE, can help you plan warehouse capacity, staffing and fulfilment resources around your expected volumes, allowing you to scale up when demand increases without carrying the cost of maintaining excess capacity all year round.
2. Stock Up Early & Optimise Your Inventory
Peak season is your suppliers’ busiest time of year as well as yours. Leave ordering too late and you risk production delays, stock shortages and missed sales opportunities. Place your final peak stock orders well in advance (ideally by mid-September), giving suppliers enough time to manufacture, ship and deliver your products before demand accelerates. Inspect samples and complete quality checks early so there’s time to resolve any issues before peak trading begins. It’s also worth identifying backup suppliers in case unexpected disruptions occur.
Rather than simply increasing stock levels, look for ways to reduce slow-moving inventory. Bundle older products with bestselling items, include them as free Black Friday gifts or repackage them into new offers. Turning ageing stock into revenue not only frees up valuable warehouse space but also reduces storage costs.
Finally, make sure you have enough storage capacity. Calculate how much space you’ll need for additional inventory and consider whether your warehouse can cope with increased stock volumes and order throughput. If you work with a 3PL, secure any extra storage as early as possible, as warehouse space becomes increasingly limited in the run-up to peak season.
3. Forecast Demand Using Historical Data
Accurate forecasting is one of the biggest factors in a successful peak season. Underestimating demand can lead to stockouts, delayed dispatches and poor customer experiences, while overestimating can leave you with excess inventory and unnecessary costs.
Review previous years’ sales data to identify which products sold fastest, when demand peaked and how order volumes changed throughout the season. Consider any new product launches, marketing campaigns or changes in customer behaviour that could influence demand this year.
If you work with a 3PL such as ELOVATE, this process becomes much easier. Our Home3PL portal gives you access to historical order data, allowing you to see which products experienced the biggest spikes, when demand shifted and how order volumes changed over time. These insights help you forecast more accurately and prepare your stock, staffing and fulfilment operations with confidence.
4. Prepare for the Customer Service Rush
As order volumes increase, so will customer enquiries. Delivery updates, stock availability, discount questions and returns requests all place additional pressure on your customer service team. A slow response during peak season can quickly damage customer satisfaction and reduce repeat purchases.
Prepare your support operation before demand arrives. Build a detailed FAQ section on your website, implement AI chatbots to answer common questions, and consider outsourcing overflow enquiries to a specialist contact centre if required. Automated order confirmations, dispatch notifications and SMS delivery updates can also reduce inbound enquiries by keeping customers informed throughout their journey.
Clearly communicate Christmas order cut-off dates, delivery expectations and your returns policy across your website and checkout. If you plan to extend your returns window over the festive period, make this highly visible to reassure shoppers.
Whether your customer support is managed in-house or outsourced, make sure everyone is fully trained with up-to-date product information, policies and response scripts before peak begins. A well-prepared team delivers faster, more consistent support without the need to recruit large numbers of temporary staff.
If you need additional support during peak, ELOVATE’s in-house contact centre can help manage increased customer demand alongside your fulfilment operation. From handling delivery and order enquiries to supporting customers with returns and other common questions, our team can provide additional capacity when your own customer service team is under pressure.
Having your fulfilment and customer response services working together also means your customer service team has access to the information they need to resolve queries quickly, helping you maintain a consistent customer experience even when order volumes are at their highest.
5. Set Realistic Delivery Expectations
Carrier networks operate at capacity during peak periods, making delays more likely and premium services more expensive. This is why it’s important to work closely with your fulfilment and delivery partners when setting customer expectations.
Your fulfilment partner should understand how different carriers perform during peak periods and be able to recommend the most appropriate services for your products, destinations and service requirements.
Make sure you are familiar with all relevant last posting dates, particularly around Christmas and for international deliveries. Setting unrealistic international delivery expectations could leave you dealing with a large number of disappointed customers and returns in January.
At ELOVATE, we work with a range of courier partners and negotiate competitive rates on behalf of our clients. This means we can help you select the most suitable delivery services for your business while managing the complexities of multiple carriers behind the scenes. During peak, our experience of carrier performance and capacity also helps us make informed decisions around your delivery network, so you can set realistic expectations for your customers.
6.Prepare for Returns
Don’t forget that more orders also mean more returns. In 2025, an estimated 19.3% of online sales were returned, according to data from the National Retail Federation and Happy Returns.
You need a clear, efficient process for receiving, inspecting, processing and restocking returned items. If returns are handled slowly, valuable stock can sit unavailable for weeks, while your customer service team deals with an increasing number of enquiries.
Having a fulfilment partner that can manage both outbound orders and returns gives you one less operational challenge to worry about during an already demanding period.
ELOVATE can manage your returns alongside your outbound fulfilment, helping to keep the process efficient from the moment an item arrives back at the warehouse. Our team can receive and process returned items, check their condition and ensure eligible stock is quickly made available again, all while giving you full visibility through our online portals.
7. Build Strong Partnerships
Peak season puts pressure on every part of your operation. Your suppliers, couriers, and staff all need to work together effectively to keep everything running smoothly.
Handing operational complexity to a specialist frees brands from having to manage everything in-house. Building and managing relationships with multiple suppliers can take significant time and resources. A specialist fulfilment partner can handle this for you, coordinating everything from product sourcing, warehousing, fulfilment, technology, shipping, staffing and response requirements.
This means you can spend less time managing operational issues and more time focusing on the areas that drive growth, such as marketing, sales, product development and customer experience.
The key is choosing the right partner early enough. By the time peak arrives, switching fulfilment providers or introducing new operational processes becomes far more difficult. The deadline for making those decisions is approaching, so now is the time to consider where you need additional support and what professional expertise could bring to your business.
A good partnership goes beyond peak, giving you a stronger operational foundation for the year ahead. Partnering with ELOVATE gives you more than a fulfilment provider. Our end-to-end services can support your business across warehousing, fulfilment, shipping, customer response and technology, giving you one experienced partner to help manage the operational demands of peak.

Don’t Wait Until Peak to Prepare
Strong Q4 results come from decisions made months earlier, not from a sudden burst of efficiency in November. Every part of your operation needs to be ready before the first major spike in orders arrives.
You don’t have to manage it all alone. ELOVATE provides fulfilment, customer response, and technology solutions designed to scale with your business, helping keep your operation moving when demand is at its highest.
Peak doesn’t wait, so if your current fulfilment operation isn’t ready to handle the increase in orders, stock, customer enquiries and returns that Q4 brings, now is the time to make a change.
A successful Q4 can set you up for year-long success, and the partnerships you build now can put you in a stronger position well beyond peak.
